ChatGPT vs Claude vs Gemini for Agency Delivery

Stop re-briefing AI on every client. See how ChatGPT, Claude and Gemini store client context, and why the brief matters more than the tool you pick.

By Henry Kraus, Founder, Agile Growth Labs · October 1, 2026

For agency delivery, the best AI tool is the one your team already opens, fed with the right client context. ChatGPT, Claude and Gemini can all handle most client work. The real gap is not the model. It is whether each client's goals, rules and approvals reach the tool every single time.

The Model Is Not Your Bottleneck

Most agency owners ask which AI is best. That is the wrong question.

ChatGPT, Claude and Gemini can all draft ads, write reports and sum up calls. For most delivery work, the gap between them is small. The gap between a briefed tool and a blank one is huge.

Here is the part nobody says out loud. Your team does not lose time to a bad model. It loses time to re-briefing. Every new chat starts with an account manager pasting the client's goals, voice and "do not say" list. Again.

Do this today. Watch 1 account manager work for an hour. Count how many times they explain the client to the AI. That count is your real tool problem.

What Each Tool Remembers, as of October 2026

Each tool now has a place to store client context. They work in different ways. The table below is a plain summary of each vendor's own help pages, as of October 2026. These features change often, so check the source before you build on them.

Tool Where client context lives Memory Team sharing
ChatGPT Projects keep chats, files and instructions together. Project instructions override your global ones. A project can use project-only memory. Shared projects use it automatically. Invite people or share a link, with Chat or Edit access.
Claude Projects keep their own chat history, files and instructions. On paid plans, Claude switches to retrieval when files near the context limit. Each project gets its own memory space and project summary. On Team and Enterprise plans, set Can view or Can edit.
Gemini Gems keep saved instructions and files. A file added from Drive always uses its latest version. Past chat memory works on personal accounts. It is not available in Gems or on work accounts. Gems can be shared. On personal accounts, Gems move to skills starting November 2026.

Sources: OpenAI, Projects in ChatGPT. Anthropic, What are projects?. Anthropic, Claude chat search and memory. Google, Use Gems in Gemini Apps. Google, Gemini memory of past chats.

Look at the pattern. All 3 store context inside their own walls. None of them store it for your agency. A project in ChatGPT does nothing for the person who works in Claude.

Do this. Pick 1 client. List every place its context lives today. Count the places.

Why Switching Tools Never Fixed It

Many agencies have tried all 3 tools. The output still felt generic. That is not your fault.

Each tool keeps context per tool, and often per person. Your strategist builds a great Claude project for a client. Your account manager works in ChatGPT. Your designer uses Gemini. Now that client has 3 briefs, and none of them match.

Then the client changes a priority on Tuesday. 1 brief gets updated. 2 do not. The AI keeps writing for last month's goal. Someone catches it in review. Or the client catches it first.

Switching tools moves the mess. It does not clean it up. The fix sits upstream of the tool.

Do this. Ask 3 people on your team for the current goal on the same client. If you get 3 answers, you found the leak.

Where Each Tool Fits in Delivery

There is no winner. There is a fit. Here is how I would pick.

    1. Your team works in Google Docs all day. Look at Gemini. A Gem reads the latest version of a Drive file, so the client doc you update stays current. Plan for the move to skills on personal accounts.
    2. Your team works from long client docs. Look at Claude. Each project keeps its own files, memory and summary, and paid plans add retrieval when files get big.
    3. Your team already shares work in ChatGPT. Stay there. Shared projects keep memory inside the project, which keeps 1 client's details out of another client's chats.
    4. Your team runs all 3. Pick 1 tool per job type and write it down. 3 tools with 3 briefs is how context drifts.

The rule is simple. Pick the tool your team will open without being told. Adoption beats benchmarks every time.

Do this. Write 1 line in your delivery playbook. "For client work, we use this tool for these jobs." Then stop the debate.

Build the Context Once, Use It in Any Tool

The best agencies do not have the best AI. They have the best client file.

We call this Portable Delivery Intelligence. Each client's strategy, rules, priorities and approvals live in 1 place. That place connects to the AI tools your team already uses. The context travels with the work, so nobody re-briefs the AI or re-explains the client.

A good client file holds 6 things.

    1. Goals for this quarter, in the client's own words.
    2. Voice rules and claims you can never make.
    3. Audience, offers and pricing you are allowed to share.
    4. Priorities, ranked, with dates.
    5. What needs client approval, and who gives it.
    6. Past decisions, so nobody reopens them.

When this file lives in 1 place, the tool stops mattering. ChatGPT, Claude and Gemini all get the same brief. A new hire gets the same brief. Your account managers stop hunting through Slack.

That is where your team's hours come back. It is also how each person carries more accounts. Here is how we think about agency capacity and the ceiling most teams hit.

Do this. Write the 6 parts for your biggest client this week. Keep it to 1 page.

The Test: Swap the Tool, Keep the Output

Here is how to know your context is doing the work.

Run the same task in 2 tools with the same client file. If the outputs land close, your context is strong. If they swing wide, the tool is guessing, and your file has holes.

Hype is not a plan. Data is. So run the test on real client work, not a demo prompt.

We run our own delivery this way. In our internal mapping, 1 operator plus the system carries the work a 25-person marketing team used to carry. The same delivery system has supported $7M in client revenue. You can see the proof here.

Most agencies cap out at 4 to 8 accounts per account manager. With Portable Delivery Intelligence in place, our per-operator target is 18 to 25. The tool did not create that gap. The context did.

Do this. Pick 1 recurring task, like a monthly report. Run it in 2 tools with your client file. Compare the drafts side by side.

    FAQ

Which AI tool is best for marketing agencies?

The best tool is the one your team already uses every day. ChatGPT, Claude and Gemini can all handle most delivery work. The bigger win is giving whichever tool you pick a complete, current client brief.

Do we need to pay for all 3 tools?

No. Most agencies do better with 1 primary tool and clear rules on when to use it. Running 3 tools often means 3 out-of-sync client briefs.

Will ChatGPT, Claude or Gemini remember my clients on their own?

Partly. As of October 2026, each offers projects or Gems plus some memory, but that context stays inside each tool and often inside 1 person's account. Your agency still needs 1 shared source for each client.

    What is Portable Delivery Intelligence?

It is each client's strategy, rules, priorities and approvals kept in 1 place and connected to your AI tools. The context travels with the work, so nobody re-briefs the AI or re-explains the client.

Bring 1 client account. We map where your team's time leaks and how many more accounts each person could carry. You keep the map either way. Book your map here.
